New hires ask more questions to a peer than to their manager. Someone who can answer the small, "dumb" questions removes friction you won't even see.

Not a toy project. Something that ships and matters, even if it's tiny. It builds confidence faster than any amount of documentation.

Ask them what's confusing, every week, for the first month
New eyes catch things nobody else notices anymore. Their confusion is often a legitimate process problem, not a knowledge gap.
